Where you getting the plates cut?

Send-Cut-Send and Oshcut will both do 1/4" steel I think, and for affordable prices (laser cut, I think?).

How do you bypass the DC to DC converter? It would be nice to simply remove it from the inverter. I imagine it wont work as intended if I up my voltage from 220V nominal to 440V nominal. This is written out in detail on the forums somewhere, that, if I understood it well enough to explain to others...

Throwing the drive unit in the rear is pretty easy to do if you just weld up a De-Dion axle (3 pieces of box tubing) to the drive unit.

The DC-DC unit is probably not worth even attempting to fix, since you can buy a whole inverter from a junkyard for like $30. Just go yank a replacement.

There is a 200 digit headroom above potmax. So anything above potmax will be interpreted as potmax. Via the A/C inverter it will just boost. Via MG1 it will just buck. You need an additional relay to connect the battery to the buck side while charging. At least then you don't need the extra current sensor because it will use the MG1 ones I think I mostly understand this, but not sure I'd apply it...
